Designing Dashboards, Reports, and RAID Logs Leaders Can Trust
Purpose-built visibility: what great dashboards and status reports do for clinical programs
Dashboards and status reports are not decoration—they are the control surface of a clinical program. For recruitment, an enrollment dashboard should plot actual vs. plan by country, site, and cohort with a short narrative explaining material divergences. For quality, track data quality metrics such as first-pass data-entry yield, SDV coverage, and the query aging trend (median age and long-tail share). For startup velocity, show site activation cycle time from feasibility acceptance to greenlight. For risk, use a concise risk heat map so leadership can see concentration of high-probability/high-impact threats at a glance. Wrap these into consistent governance pack metrics that appear identically each month; pattern recognition is impossible if visuals and definitions drift.
Architecture matters as much as content. Define a data lineage so every tile cites its source (CTMS, EDC, IWRS, eCOA, safety, finance) and refresh cadence. That lineage is the foundation of FDA/EMA compliant reporting—inspectors must be able to trace a number to its origin and see who approved it. Build the dashboard as a thin layer on top of curated datasets so you can change visuals without changing definitions. Example: “Active site” might mean SIV completed and first patient consented—or just SIV completed. Pick one definition, document it, and stick to it across studies. This catalog is the antidote to silent metric drift, a common root cause of leadership confusion and audit findings. Then, wire the pipes. Most dashboards require CTMS/EDC integration plus joins to IWRS (randomization and drug supply), eCOA (patient-reported outcomes), and finance (accruals). Design the narrative from the top down. The exec layer opens with a status statement (on-track/at-risk/off-track) supported by three tiles: enrollment performance, quality posture, and timeline-to-lock. Enrollment shows plan vs. actual and projected finish dates; quality shows critical metrics like important protocol deviations, data quality metrics, and query aging trend; timeline-to-lock pivots on the critical path with a short “what moved since last month” paragraph. Below that, the study-core layer provides diagnostic detail and “owner next steps.” Where earned value is used, include a compact CPI SPI dashboard so leaders see schedule and cost productivity alongside operations. Pair all of it with forecast vs baseline variance charts so readers feel the gravity of divergence, not just the current snapshot.
Tell one story across artifacts. The deck, dashboard, and minutes must agree. If the dashboard declares “enrollment at risk in France,” the minutes should log the mitigation decision, and the RAID should record the risk with the same wording. That is the essence of decision log integration. RAID done right: integrating risks, assumptions, issues, and decisions into daily control
Dashboards tell you what is happening; a RAID log explains why and what you chose to do. Use a standardized RAID log template with fields that map cleanly to dashboard tiles: unique ID, category (risk/assumption/issue/decision), description, owner, probability/impact (for risks), severity (for issues), triggers/KRIs, due dates, and links to artifacts. Risks and KRIs should correspond to specific visuals. Decisions get the same treatment: a concise headline, alternatives considered, rationale, and links to minutes and artifacts—this is durable inspection-readiness evidence.
Integrate, don’t duplicate. The RAID should reference dashboard tiles (and vice versa) to avoid parallel universes.
